A hero product is not simply the item with the largest launch budget. It is the product that explains the brand fastest: a specific problem, a memorable experience and a reason the formula could only have come from you.
The risk is starting with a list of ingredients instead of a product job. When the first brief says “peptides, ceramides, vitamin C, clean, dewy, for everyone,” development begins as a negotiation among contradictions. Use this roadmap to make the important decisions in the right order.
1. Write the one-job brief
Describe the use moment, user and change you want them to notice. “A post-cleanse milk for acne-prone skin” is a category. “A one-step evening milk that takes skin from stripped and tight to calm and comfortable, without a shiny film” is a product job.
Add an anti-brief: what must it never feel, look or behave like? Founders often describe desire in broad language but dislike with startling precision. Sticky, silicone-slippy, heavily scented, waxy the next morning, pilling under SPF; these exclusions help a chemist more than “premium.”
2. Reverse-engineer the benchmark
Benchmarks are useful when separated into attributes. You may want the break of one emulsion, the drydown of another and the price position of a third. Do not ask a lab to copy a product. Explain what the reference teaches you about viscosity, pick-up, playtime, absorption, finish, packaging and customer expectation.
Also choose an anti-benchmark. A clear “not this” can stop an early sample from drifting into the most familiar base the laboratory already owns.
3. Design the ingredient plan
Group ingredients by the work they must do: treatment pathway, sensory structure, preservation, stability, delivery and support. For each hero material, specify the relevant form or grade and ask whether the evidence is tied to the same raw material, exposure route and endpoint.
Build a hierarchy. If every ingredient is a hero, none of them can guide the formula or the story. A strong concept usually has one central system, several supporting decisions and a base engineered to let the system perform.
Start with the experience and mechanism. Earn the ingredient list from there.
4. Decide what you want to prove
Claims should influence the formula and test plan before launch. Separate three layers: what a raw-material supplier reports, what published literature suggests for a defined ingredient, and what your finished product has demonstrated. These layers can support different kinds of language.
Write desired claims as testable outcomes. “Skin feels less tight after cleansing” points toward a different consumer question and protocol than “improves hydration for eight hours.” Your regulatory and testing partners can then help identify the suitable substantiation route for the launch market.
5. Put cost and packaging in the room
A formula designed without target fill size, packaging type, first-run volume and COGS ceiling is not commercially designed. Airless packaging may help a sensitive system but change the cost. A viscous mask may need an orifice and pump that can dispense it. A beautiful extract may carry an MOQ disproportionate to the first batch.
Use scenario costing rather than one precise fantasy number. Compare pilot and scale assumptions, identify the three largest cost drivers and decide which are central to the promise.
6. Hand the lab a decision document
The development brief should contain the full formula direction, ingredient forms and ranges where appropriate, sensory targets, pH and preservation direction, process intent, package assumption, sourcing options, claims priorities and known risks. It should also state where the chemist has freedom.
7. Make every sample round answer a question
Do not change five variables and learn nothing. For difficult formulas, define an experiment sequence. First establish base stability and the central sensorial mechanism; then tune treatment materials, preservation and finish. Record the sample code, process differences, evaluation conditions and next decision.
A hero product becomes distinctive through disciplined iteration. The original idea will change during sampling. The goal is not to freeze it; it is to know which parts carry the identity, so the right compromises preserve the point of view.
